Weeks 12–10: lock inventory and offers
Inventory first, because lead times don’t negotiate. Confirm purchase orders on hero products now — a brilliant campaign for an out-of-stock product is just an apology.
Then settle the offer structure: sitewide percentage, tiered thresholds, gift with purchase, or bundles. Run the margin math at realistic volume before any creative gets made. Deciding the offer in week ten versus week three is the difference between a coordinated launch and a scramble.
This is also the deadline for structural site work — theme changes, app swaps, navigation overhauls. And if replatforming is on your mind, that window has closed for 2026: be live by early October or wait for January.
Weeks 9–7: grow the list and build creative

Weeks 6–4: QA the site and build campaigns

Weeks 3–2: freeze, rehearse, schedule
Code freeze two weeks out: no new apps, no theme edits, no experiments. The upside of a late tweak is small; the downside is a broken checkout on the biggest weekend of the year.
Rehearse the offer in production. Create the discounts, test them quietly, confirm they exclude what they should. Schedule the email and SMS sends, load the ad creative, and write the backup plan: if performance lags by Saturday morning, what’s the pre-agreed second offer, and who decides?
Set the on-call rotation. Someone owns the site, someone owns ads, someone owns email — names, not vibes.
BFCM weekend: what to actually watch
Friday through Monday, watch four things in near-real time: checkout errors, inventory on hero SKUs (an oversell costs you twice — the refund and the apology), ad spend pacing against plan, and deliverability on the big sends.
